AI Transformation
Everyone’s pilot worked.
What stops AI reaching production is almost always something around the model: context it cannot reach, systems it cannot use, work it cannot carry forward without a person, or costs nobody can attribute. Those four things are what we work on, and the first useful conversation is about which one is actually holding you up.

Our Services
Four layers, and they go in this order. What we do.
Most AI programmes stall because one of four things is missing: the context, the connections, the orchestration, or the economics. We work on all four, and we start by establishing which one is actually blocking you.
Smarter data, better business - discover what’s possible.

The challenges
A demonstration proved the model could do the task. A year later the task is still done the same way, because nothing around the model changed.
The assistant is competent about the world and vague about your business, because nothing has given it access to your projects, systems, policies and decisions.
The application has a documented API and nothing an AI can discover and use, so people go back to opening it and copying things across themselves.
Drafts and summaries arrive faster. Gathering the information, updating the system, checking the result and escalating the exception all still belong to somebody.
Consumption data arrives with no organisational context attached. Finance sees a category growing faster than most of what it manages, and nobody can say which team, project or outcome it belongs to.
Nobody recorded a baseline before changing the process, so the improvement is a matter of opinion and the next investment decision has nothing to rest on.
Usually one of these is the real constraint and the rest are symptoms of it. Tell us which one you are stuck on.

Find out which layer is blocking you
The first conversation is a diagnosis rather than a proposal. Describe what you have tried and where it stopped, and we will tell you which of the four this is, what it would take, and whether it is worth doing yet.
Why choose us?
1
We start with the layer that is blocking you
Most suppliers in this market sell one of these four, so we would rather establish which one you need than sell you the one we happen to have.
2
The difficult parts are our existing business
Integration, data platforms, identity, reporting and regulated systems are what AI has to work through, and building them is what Koios has done for two decades.
3
We built the enabling pieces for ourselves first
We already run AI inside our own operations, against live company data and under the same controls we would design for you.

AI Transformation
Sectors We Serve
What AI can safely be allowed to do depends a great deal on where it is doing it. Our deepest experience is with organisations whose AI has to work inside an estate built long before any of this existed, where decisions have to be explainable afterwards, and where the information an assistant needs is spread across systems nobody designed to be read together.

We are not sure where to start. What is the first conversation?
A diagnosis. In practice one of the four layers is the binding constraint and the others are consequences, and the constraint is usually earlier in the sequence than people expect. Teams asking for agents often need context and connections first; teams asking for a knowledge layer sometimes need one narrow use case rather than a programme. We would rather spend the first meeting establishing which it is than proposing the thing we happen to be best at selling.
We already use copilots. Is that not enough?
It is a reasonable start and it is where most organisations are. What copilots rarely change is the process around them: the assistant answers when asked, and gathering the information, updating the system, checking the result and handling the exception still belong to a person. Moving beyond that needs the model to reach your own context, to use your systems through controlled interfaces, and to be given a defined piece of work it can carry forward. Those are the first three layers on this page.
Do we need all four of these?
No, and we would be sceptical of anyone who said otherwise. Most organisations need one or two, in a particular order, and the fourth becomes relevant once consumption is large enough to need managing. The reason all four appear here is that they are the things that stop AI programmes, not a bundle. If a single narrow use case is what you need, that is a smaller engagement and a better place to begin.
Are you tied to one model provider?
No. Our work is led by the architecture and the use case rather than by a platform, and model selection is a design decision we make with you and document the reasoning for, including where a smaller or cheaper model meets the quality requirement. Different parts of the same workflow often need different things from a model, and being tied to one provider makes that harder rather than simpler.
What about data protection and AI regulation?
The design decisions that make an AI system safe are the same ones that make it defensible. During discovery we establish which personal data a workflow touches, where the model runs, where the data stays and how long anything is retained, and every action a system takes is logged with the reasoning, tool calls and approvals behind it so that a decision can be reconstructed afterwards. Where a use case falls into an area the EU AI Act treats as higher risk, the human oversight, documentation and transparency that regulation requires are the operating model we would have built anyway. We document it at the start rather than retrofitting it.
Tell us where your AI stopped
One conversation is usually enough to establish which of the four layers is the constraint, and what a first bounded piece of work would need to prove.
