Croatia transitioned from the Kuna to the Euro on 1 January 2023, aligning with the rest of the European community. Within one bank’s euro conversion programme, Koios took on the Test Management role — a programme that ran for almost two years across multiple clearly defined phases and milestones.
The objective was to switch the bank’s operations to the euro before the designated date. From a test management standpoint, that meant handling numerous test scenarios covering all systems within the organisation, and the integration between those systems and others.
The scope of testing was the first difficulty. Every system in the organisation was in scope, along with the integrations between them, and the success of the programme hinged on providing timely and accurate feedback as issues surfaced rather than after the fact. The implementation phase in particular proved difficult, which underscored how much depended on efficient assignment of resources and testing environments.
The workload was overwhelming and the timelines tight, to the point where team members were working extensive overtime. Coordinating complex tests across multiple teams brought its own problem: finding suitable testing environments when several teams needed them at once. On top of that, the programme generated a couple hundred change requests over its course, each of which had to be worked through.
Koios worked closely with the project management team to make sure every testing-related task was properly scheduled and completed on time. Routine meetings with test coordinators and project management produced a running list of client demands, updated regularly as new information became available, which kept communication continuous and progress visible throughout.
Responsibilities were divided deliberately. Business users were primarily responsible for the testing itself, while IT supplied the plans for implementation and the testing environment, and the test managers applied specific methodologies and technologies to streamline the process across both.
Test management ran on Excel templates for test cases, combined with a custom program that drew scheduled details from Jira to track testing progress and generate statistics. Regular reporting and documentation measured progress and outcomes, and that reporting went back to the project management team on a regular basis. Over the course of the project the team identified the need for a dedicated testing application such as Jira Zephyr to improve efficiency and provide comprehensive tracking, though it was not available within this project.
The workload problem was addressed directly by hiring experienced individuals to support the existing workforce. The testing environment constraints were handled through proper planning and prioritisation, making sure the essential tasks were completed on time. Alongside the delivery work, test management set out to instil a strong testing culture within the bank, emphasising the significance of comprehensive testing and documentation. The team also resolved the couple hundred change requests the programme produced.
- Transition to the euro delivered The bank moved to the euro seamlessly, with most critical tasks completed on time.
- Minimal post-production errors Tracking progress and measuring outcomes through detailed reporting led to a successful implementation with minimal errors after go-live.
- Hundreds of change requests resolved The test management team worked through the couple hundred change requests raised over the course of the programme.
- Testing practices reshaped across the bank The euro conversion project significantly influenced the bank’s testing practices and procedures beyond the conversion itself.
- Improved software development quality That shift resulted in improved overall quality of software development and fewer post-production errors.
